Spoken observations from a walkthrough become a graded executive report in the auditor's own voice. A standard with no evidence behind it is declared unobserved and leaves the denominator, rather than being filled with a plausible pass.

01 — The situation

The inspection was never the problem. The report was.

A senior global quality auditor with over twenty years inspecting luxury hotels, resorts and experiential properties, at the highest international benchmark.

Each property took between eight and ten hours of desk work after the visit: transcribing hours of dictated field audio, mapping every observation against more than a hundred luxury standards, writing the commentary in a general-manager-facing executive voice, and quantifying the revenue the property was leaving on the table.

There was a second problem underneath it. The standard frameworks were built for urban hotels — front desk, room service, check-out. They had no vocabulary for the properties that now define the top of the market: private excursions, bespoke hosting, outdoor dining, environmental harmony.

02 — What I found

The goal was never speed. It was preserving judgement at speed.

In the discovery sessions one number reframed the whole engagement: more than 70% of luxury standards are written in subjective language. Impeccably groomed. Warm, intuitive engagement. Almost nothing is a binary check.

Which meant the obvious solution was the wrong one. Generic summarisation would compress exactly the asset being sold — the auditor's judgement — into competent, anonymous prose. The property doesn't pay for a list of findings. It pays for this specific person's read on the room.

Speed and preserved judgement are different systems. I built the second one.

03 — What got built

Two passes that are not allowed to see each other.

Pass one — atomic extraction. Raw field audio in, discrete timestamped observations out, each with the exact quote. This pass is forbidden from evaluating, scoring or editorialising. It is not allowed to have an opinion.

Pass two — executive composition.Receives only the structured output of pass one, never the raw audio. Maps each fact against 105 luxury standards across 12 operational departments and a seven-theme issue taxonomy, applies an anchored one-to-five rubric that requires a minimum of two observed actions for grades one to three and three for grades four and five, computes missed revenue, and writes the report in the auditor's own voice.

The isolation is the architecture. Facts cannot be bent to fit a conclusion, because the system that composes conclusions never sees anything but facts.

The declared degradation contract. When the recordings contain no evidence for a standard, the report states not observed during on-site inspection and adjusts the denominator. It never infers compliance from absence.

The regression harness. Thirty golden test cases and thirteen automated deterministic checks, so that a prompt improvement can never silently introduce scoring drift, an averaging error, or a change in voice.
