Boutique and experiential properties open with an elevated creative vision and, within months, deliver something noticeably flatter. The gap is well known in the industry and rarely closed.
The instrument meant to close it is the standard operating procedure binder: several hundred pages, written once, read almost never. During a service peak nobody opens a binder. They improvise, and the brand becomes whatever each person on shift believes it is.
The constraint was that the material being systematised is emotional — rituals, sensory signatures, recognition, timing — while the EU AI Act's Article 5 forbids exactly the instruments a naive solution would reach for: biometric recognition, facial sentiment analysis, staff emotion monitoring.
The gap isn't knowledge. It's retrieval under pressure.
A host at one in the morning with an exhausted couple whose flight lost three hours and whose luggage didn't arrive doesn't need three hundred pages. They need one answer, in their own language, in ten seconds, that still sounds like the brand.
So the manual had to stop being a document and become something you can ask.
And the emotional layer had to be engineered as intentional design — rituals, sequences, sensory decisions — rather than inferred from people's faces. The regulatory constraint turned out to be the better design.
